Black Friday doesn’t break your email. It shows you what was already broken.
In November you’ll push more traffic at your list than in any other month of the year. Most of it lands in flows that were set up once and haven’t been looked at since. We’ll tell you exactly where that leaks — free, in plain English, while there’s still time to fix it.

Welcome flow undercuts your BF offer
New subscribers are greeted with a standing discount that beats your Black Friday price.

No sending ramp before November
Volume jumps from six sends a month to twenty-two. Reputation was built at the lower number.

What actually happens on Black Friday
The welcome flow fights the sale
Traffic triples. Your welcome flow — written when you had a different range and a different price point — greets every new subscriber with a discount that quietly undercuts your Black Friday offer.
Four hours is three competitors
Your abandoned cart flow waits four hours before the first send. That was fine in March. On Black Friday, four hours is three competitors.
Your best email lands in Promotions
You go from six sends a month to twenty-two. Your sending reputation was built at the lower number. The Cyber Monday email — the one carrying your strongest offer — lands in Promotions. Or doesn’t land.
None of this shows up as a problem. Revenue is up, because traffic is up. The gap between what you made and what you should have made is invisible unless somebody goes looking for it.
That’s the whole job of the audit.Six areas. No vanity metrics.
We go deep on the ones that decide November, and skip everything that looks good in a report but changes nothing.
Flow coverage and logic
Which of the revenue-critical flows exist, which are live, which are quietly switched off — and whether the timing still matches how people actually buy from you.
BFCM conflict check
Whether your evergreen flows will fight your Black Friday offer, and whether anything is set to send a competing discount mid-sale.
Deliverability headroom
Your current send volume against November volume, engagement trend and suppression health — and whether your reputation can carry the jump.
Segmentation depth
Whether you’re sending to your list, or to your list in tiers. In most accounts we look at, this is the single biggest gap.
List growth
What your popup offers, what it converts at, and how many subscribers you’ll have to sell to in November versus how many you could have had.
Campaign performance
Revenue per recipient across the last 90 days, what your best and worst sends have in common, and what’s sitting in the difference.
What you get back
- A prioritised list of what’s costing you money, worst first
- A revenue-at-stake estimate on the top three — from your numbers, not from industry benchmarks
- A straight answer on whether your account can handle November send volume
- A 20-minute call to walk through it, if you want one
You keep the report whether we end up working together or not.
READINESS SCORE
The catch, since you’re wondering
There isn’t one, but there is a reason.
Auditing an account is how we work out whether we’d be any good for you, and how you work out whether we know what we’re talking about. Some of the brands we audit hire us for Black Friday. Most don’t, and that’s fine — we’d rather have 12 conversations with people who’ve seen how we think than fifty with people who’ve seen our deck.
We cap it at 12 a week because a real person reviews every audit before it goes out. When the week’s slots are gone, they’re gone until Monday.
After that there isn’t enough runway left to act on what we find, and sending you a report you can’t use isn’t worth your time or ours.
Is this worth your two minutes?
YES, IF
- You’re on Klaviyo, with Shopify or WooCommerce
- Black Friday materially matters to your year
- Your flows have been running for longer than you’ve been looking at them
- You’d rather know now than on 28 November
PROBABLY NOT, IF
- You launched recently and there isn’t enough data to read yet
- You want someone to send campaigns, not fix the system underneath them
- You’ve had a proper audit in the last 90 days

Questions we get every week
What access do you need?
Read-only, at the lowest permission level that lets us see your flows, segments and metrics. We don’t export subscriber data. We remove our access the moment the report is delivered — sooner if you ask.
Is this going to turn into a sales sequence?
One email with the report, one offering the call. If you don’t reply, that’s the end of it.
I already have an agency.
Then treat this as a second opinion before your biggest month. If they’re doing good work we’ll tell you that — it happens more often than you’d expect.
How long does it take?
Two minutes to request. Three working days to get it back.
What if you don’t find anything?
We’ll say so. You’ll have spent two minutes to learn your account is in good shape going into November, which is a useful thing to know before November.
Not ready to hand over account access?
Fair enough — it’s a large ask from people you met ninety seconds ago. Take the two-minute readiness check instead: eighteen questions, a score across five areas, and a plain read on where you’re most exposed. It’s directional rather than diagnostic, but it needs nothing from you but answers.
12 audits a week. Then it’s Monday.
Black Friday is on 27 November. The useful moment to find out what’s wrong with your email programme is now — not on 28 November, reading the numbers and working out what happened.
